Its job is to resolve the open questions from round one, test the core skills at depth, and let the candidate meet the people they would work with. Read the first-round notes before the call and build the questions from the flags in them.

The most common second interview is a slightly longer version of the first, with a different interviewer asking the same things. The candidate notices, and you learn nothing new. The 18 questions below are designed for round two: they assume a screen already happened, they go deeper where the first round was thin, and they add the things a screen cannot test — how the candidate thinks about the actual problems of the job.

On this page

Before round two: build the interview from round one’s notes

Following up on the first round

Depth on the core skills

A real problem from the job

Working style, team and their decision

How to score the second round

Before round two: build the interview from round one’s notes

Start from what the first interviewer wrote. Every flag becomes a question; every strong example becomes a follow-up to check depth. Then add the parts a screen cannot cover: a real problem from the job, the team, and the candidate’s own questions. The table below is the structure we use.

Block

What it is for

Source

Follow up on round one

Resolve the flags and verify the strong examples

First-round notes

Depth on the core skills

Two or three competencies, two questions each, behavioral

The role’s scorecard

A real problem from the job

How they think about the work they would actually do

The hiring manager

Working style and team

How they will fit the way this team operates

Future colleagues

Their decision

What they still need to know to say yes

The candidate

Following up on the first round

In your first conversation you mentioned [the strongest example they gave]. Can you walk me through it again, in more detail — what did you do first? What a strong answer shows: The story holds up under detail: same facts, more specifics, and their own actions are clear.Red flag: The story changes, or the detail reveals that the work was mostly someone else’s.

One thing we wanted to understand better is [the flag from round one]. Can you tell me more about that? What a strong answer shows: A direct answer that resolves the question, even if the answer is a limitation.Red flag: They deflect, or the answer contradicts what they said in round one.

Since we last spoke, what have you found out about us, and has anything changed your view of the role? What a strong answer shows: They did some homework and have a sharper question or a concern. Both are good signs.Red flag: Nothing has changed and they have not looked. Interest without curiosity.

What did you take away from the first conversation about what this job really needs? What a strong answer shows: An accurate reading of the role, including the hard parts, and something they would want to clarify.Red flag: A generic description that could have come from the posting alone.

Depth on the core skills

Tell me about the most difficult [task central to this role] you have handled. What happened afterwards? What a strong answer shows: A real mistake, its consequences, and a concrete change to how they do it now.Red flag: They have never got it wrong. Not the plan — the first two weeks. What a strong answer shows: They ask clarifying questions, start with understanding rather than action, and can say what they would want to know before deciding anything.Red flag: A confident plan built entirely on assumptions, with no questions.

Who is the best person you have worked with in [this function], and what did they do that you have copied? What a strong answer shows: A specific person, a specific practice, and evidence they actually adopted it.Red flag: They cannot name anyone, or the practice is generic.

What part of this kind of work do you find tedious, and how do you make sure it still gets done well? What a strong answer shows: Honesty about what they dislike and a mechanism that keeps quality up anyway.Red flag: They love all of it, or the tedious part simply does not get done.

A real problem from the job

Here is a situation we are actually dealing with right now: [describe a real, non-confidential problem]. How would you think about it?What a strong answer shows: They ask questions before answering, name the trade-offs, and offer a first step rather than a full solution.Red flag: An instant answer with no questions, or a refusal to engage without more information.

What would you need from me, as your manager, to do this job well in the first six months? What a strong answer shows: Specific asks: context, access, a clear priority, feedback cadence.
